when I try to uploat it says it is either not an avatar or is too big...

help?

If it's bigger than 150px (width) x 200px (height), you'll have to resize it yourself using some kind of image editing program, like MS Paint or Photoshop or GIMP. If you don't have a good one, you can try http://pixlr.com/ or http://www.online-image-editor.com/ .

The best way to upload an avatar I've found is to have it saved on your computer as a png file.  I use the second one Caeli linked because it's pretty easy to use.  If it's not already a png file, you'll have to convert it, which the image editor will do.

Then make sure it's the right size and re save, then upload from your computer.
